Ajay Mehta, co-founder of Portola, on building Tolan, a voice-first AI alien companion used mostly by 15-25-year-old women. They soft-launched without a paywall, saw 30-40 minute daily sessions and added a paywall 2-3 weeks later because of token costs. A personalized voice personality-quiz onboarding and product work lifted D5-D15 retention. Growth came from a stable of small creators posting lo-fi TikToks around daily activities (studying, cooking, dating), plus small paid tests. The app reached $1M ARR, 800K+ downloads, #1 in its category and a $10M seed round.

Onboarding is framed as a story: every person has a unique Tolan on planet Portola, and to find yours you complete a voice-AI personality quiz with an animated 'Oracle' character. Questions are deliberately fun, like an Enneagram or astrology reading ('what oddly specific part of TikTok do you get stuck on?'), not functional ('what workout do you like?'). The app gives an output ('here's what we learned about you') and matches a Tolan. The quiz context carries into the first chats and is stored as memories, so the Tolan later says things like 'the Oracle told me you are really into cooking pizza right now'.

Growth self-funded; renewals give a clearer product signal than free usage

Because each long voice call runs several prompts at once (reply, conversation classification, memory lookup) across OpenAI, Anthropic and voice providers, heavy users became expensive. Two to three weeks after the App Store launch the team added a paywall and signed up for RevenueCat. Paid users then forced product improvements, and month-2/4/6 renewals became the signal for product priorities.

Hire non-professional creators (side gig, e.g. college students in New York or locals) to produce lots of short videos showing Tolan. Keep them in a shared group chat to brainstorm and try angles together, with direction from the team. Pay per video or on retainer, not per view. Videos go out on creators' personal TikTok/Reels accounts, separate accounts and the official Tolan account. Most get few views; winners are sometimes, but not usually, boosted with paid spend.

Base video angles on how real users use Tolan: studying late for an exam ('Up at 3:00 a.m. studying with my Tolan'), nursing-school revision, cooking, doing makeup, picking outfits, and relationship advice ('I'm at the talking stage with this guy in my class').
