How This $250K/Month SaaS Got Its First 100 Users (Steal This Playbook)

Joseph runs Supademo, a product-led tool for clickable interactive product demos: just over $250K MRR ($3M ARR) and 150,000+ users ~2.5 years after launch. After interviewing 100+ founders, he captured existing search demand: comparison pages against every competitor (tuned for LLM citations), dozens of ungated free tools (~20% of traffic, 15-20% sign-up rate) and thousands of programmatic how-to pages. He also made free demos for founders on Reddit and Indie Hackers, built in public on LinkedIn (~20% of visitors) and relies on watermark/sharing loops (~30%).

Part of SEO and AI search, which bring ~30-40% of visitors

Bottom of funnel: detailed comparison pages pitting Supademo against every competitor in the space, to piggyback on their traffic. Shipped imperfect but live v1.0 pages early to get ranked and mentioned in LLMs, then checked which competitor pages were being cited and gaining traction and optimized those.

Mid funnel: built dozens of free tools in adjacent spaces (screenshots, SOPs). Instead of separate mini tools, ungated sections of the real product so visitors could take screenshots or create tutorials without an account or free trial, and get value on landing.

Top of funnel: created step-by-step interactive demos (made with Supademo) for thousands of workflows and keywords, published as programmatic SEO pages such as 'how to export Figma to PDF' or 'how to merge cells in Excel'. The bet was that answering the question interactively, with the product front and center, would win over the share of visitors in the ICP.

Onlookers saw the demos and signed up or asked for one; no numbers

Posted offers on Reddit and Indie Hackers to make free Supademos for founders: they posted their product URL, Joseph built an interactive demo of their product himself and replied in the thread with it, so they could sign up, duplicate the demo and use it right away. Doing it publicly meant people who hadn't commented saw all the demos, clicked them, and either asked for one or signed up to make their own. Repeated variations across many channels.

~20% of visitors come from building in public on LinkedIn

Aimed for 'distribution density' by being everywhere founders pay attention: building in public on LinkedIn and Indie Hackers, sharing product updates and the company story, living in communities, and appearing on shows like Starter Story.

Supademo · B2B · interactive product demo maker

~30% of visitors come from sharing, watermarks, referrals and word of mouth

Product-led growth: the starter/freemium tier drives most traffic and is treated as the number one growth engine. Demos users create and share carry watermarks, and referrals and sharing bring viewers back to Supademo, creating a viral loop.

Confirmed people hated making demos; went on to build V1

Started from his own repeated pain showing product value with videos and Looms that went out of date and unwatched. Talked to 100+ B2B SaaS founders to ask whether they had the same problem and what they did instead. Common answer: making demos was painful and people hated hearing their own voice. Then built a V1 as an experiment to test whether people would pay.
