VC Funding vs. Bootstrapping for Subscription Apps — Martín Siniawski, Podcast App

Martín Siniawski on bootstrapping radio app Streema (four years with no revenue, a short-lived Facebook viral spike, then long-tail SEO) before co-founding Podcast App, failing and then passing the YC interview, and raising only ~$1.5M. Refocusing from ads to subscriptions grew Podcast App 3-4x to 130K paid subscribers. Seeing night-time listening led to a sleep spin-off, Rest, seeded by cross-promotion and modest paid UA. With Jacob Eiting on VC vs bootstrapping and B2B vs B2C.

Peaked at 130K new users a day but earned $100; Facebook shut it down

Around 2007-08, after a failed social network for radio listeners, Streema built on the Facebook app platform and used its notification APIs to send notifications on behalf of the app, creating viral loops. Facebook quotas throttled it and reset every 20-30 days, so growth came in bursts. Caught about 4 months of it before Facebook shut it down.

Streema · B2C · radio streaming service

Became the channel that worked; took years to kick in

With no money, Streema's radio streaming website relied on long-tail SEO. It took a long time, so the company had to survive until it kicked in (the first ~4 years brought no revenue).

Company grew 3-4x; subscriptions now most revenue, ~130K paid subscribers

Podcast App originally earned mostly from ads, with a hidden subscription just for the few people who wanted to remove ads (billing via RevenueCat's SDK). The team then took the time to properly focus on subscriptions as the core business model.

Cohost calls it the perfect search name; no numbers given

When launching the Android prototype on Google Play from inside Streema, a team member proposed 'The Podcast App', reasoning that something straightforward would help with search. The name stuck and became the company name.

Launched Rest by cross-promoting it inside Podcast App, whose audience overlaps; promotion was targeted at users listening at night. Added paid user acquisition funded by Podcast App's revenue, at a moderate budget: enough to get metrics and learn whether the product works, not to scale.

Rest · B2C · sleep app

Rest launched; no results yet

Podcast App saw many users listening at night to fall asleep. The team sized the market (~$30B/year US sleep spend across medication, mattresses and more) and interviewed people who had improved their sleep, learning they buy across many subcategories to solve the problem. Built Rest: the largest audio catalog for falling (back) asleep, plus an LLM-based personalized sleep coach for habits and routines.

Didn't pan out as a growth leap

Over several years, to find the next leap in growth beyond core podcast playback, Podcast App ran experiments around education: creating its own content, thematic playlists by editors and curators, and a social podcast learning club like a book club run over WhatsApp.

Landed early customers like Podcast App; no numbers

During YC, Jacob emailed fellow YC founders asking to put the RevenueCat SDK into their apps himself, met at a Blue Bottle for a few hours, sent pull requests that integrated the SDK and also fixed some of their UI bugs as an appreciation gift. Goal: make the first couple of customers truly happy.

Got into YC a year later; raised only ~$1.5M in total

After being rejected at the YC interview in late 2016 (froze under tough questioning about competing with Apple's podcast app), the founders raised a little from Streema's co-founders, put in their own money, and kept costs low. Reused Streema's acquisition, distribution and monetization skills to get traction fast. Reapplied a year later, prepared for a combative interview.

Math showed a $100M/year business needed only millions of subscribers

Top-down: US broadcast radio ad revenue (~$10-13B) times the talk-radio share of listening (~25%), which is comparable to podcasts, gives billions a year locked in an untargeted legacy medium. Bottom-up (what YC cared about more, 'Netflix of podcasts'): how many subscribers are needed for a $100M/year business, which came to a few million. Repeated the exercise for the sleep market.

Luminary pitched the 'Netflix of podcasts', raised $100M out of the gate and launched with about 50 premium shows behind a subscription.
