The $17B Shift: Why Direct-to-Consumer is Reshaping the App Economy

Steve P. Young talks with David Stelzer (Chief Strategy Officer, Appcharge) about direct-to-consumer (DTC) monetization in mobile games: Appcharge/GDC report figures ($17B DTC, ~15% of mobile games), why DTC is about owning the player relationship and data, segmentation of whales, and how subscription apps can copy it. Steve adds his 'tentacle' app-idea strategy, a visible web-discount checkout pattern, and live audits of two indie games (Vice Street, Quizzy).

Host says his portfolio since ~2020 was built this way; only 10-20% of apps hit

1) Pick a category with high revenue per install from the RevenueCat State of Subscription Apps report (Health & Fitness, Education, Business). 2) Find a big app that expanded from one core offer into many 'tentacles' (Calm: meditation -> sleep stories, soundscapes, focus, music, green noise). 3) The big app can only rank for its brand and core keyword, so pick one tentacle keyword with search volume (App Masters used green noise) and build a whole product around it. 4) Publish many apps: only about 10-20% will hit, a few become big and the rest stay small.

Same-price web checkout hurts conversion; a visible discount matches or beats in-app

Give users an explicit choice between paying in-app and paying on the web, and make the web option visibly better: either a lower price (Steve suggests pricing the in-app option ~30% higher so the web price nets the same) or the same price plus a bonus (e.g. pay in app $30, pay on web and get a 1,000-coin bonus). Start with payment links (live within about a week via Appcharge) and A/B test the offer. Extra benefit: web revenue arrives in days instead of the ~45-day store payout.

A non-game mobile app · B2C · developer Steve talked to

Developer reports really good results and revenue in days instead of 45

A non-game app developer offers a discounted web checkout alongside in-app purchase (details withheld). Because payment is direct, revenue lands in a couple of days rather than after the ~45-day Apple/Google payout, so it can be reinvested in growth faster.

Appcharge's 'rolling offer': in the first sessions, players complete small tasks on the web store (enter email, save a credit card) and each completed step unlocks a special offer. Players can start playing right away; registration is made rewarding instead of required. Do it before the first transaction so that checkout, and every later checkout, is seamless. Pair with daily offers.

Add an onboarding question 'Is this for personal or professional use?'. Users who pick professional see a higher-priced paywall than personal users. Steve calls it the easiest form of segmentation for non-games.

Host, a daily player, says the ads don't feel disruptive; no numbers

No ads at the start; ads begin only after the user has played a while. Then an ad is shown right after an accomplishment (finishing a row or column), preceded by a small celebration animation. Contrast: the audited Vice Street shows 3-4 ads before the first level is done. Steve's rule of thumb: not on first open, maybe from second or third open.

Host says it works well on second opens; no numbers

On the second open, lead with a special offer or starter bundle, showing the regular price next to the offer price. Rationale: people who pay a little once are easier to upsell later than getting a new customer to pay a lot at once. Guest adds: tailor it by how far the player got in the first session (skip it for engaged players, use it for players who hit a wall).
