Benchmarks showed subscriber retention above the education P75 but low subscriber conversion, a higher price than category peers, and weak paid ad efficiency. The first three months went to: improving onboarding to turn more free users into trialers, improving the paywall to convert trialers, and optimizing pricing. A subscriber survey confirmed the diagnosis and showed what needed to change.
